Why Does Chicken Karahi Get Dry or Tough?
Chicken and tomatoes do not need the same cooking time
Karahi needs enough heat to reduce tomatoes into a concentrated masala, but chicken can become dry if it stays over strong heat for that entire reduction. Build flavour early, then watch the chicken closely as the masala thickens rather than waiting for a fixed time.
Uneven pieces cook at different speeds
Small pieces finish before large ones. If you keep cooking until the largest piece is ready, the smallest pieces can become firm and dry. Use similarly sized portions so the pan reaches doneness more evenly.
Too much water can indirectly overcook the chicken
Adding unnecessary water creates a longer reduction stage. The chicken remains in the pan while that liquid evaporates, increasing the chance of overcooking. Tomatoes normally provide substantial moisture, so add extra water only when the pan genuinely needs it.
High heat is useful, but timing matters
A karahi benefits from lively heat for browning and reducing the masala. Once the chicken is nearly cooked and the tomatoes have broken down, control the heat so the final reduction concentrates flavour without repeatedly boiling moisture out of the meat.
Do not confuse thick masala with dry chicken
A properly reduced karahi can have a thick, glossy masala while the chicken remains tender. Stop cooking when the chicken is safely cooked through and the masala clings to the pieces; do not keep frying simply to make the pan look completely dry.
How to keep chicken karahi tender
Use even chicken pieces, brown them without burning, let the tomatoes soften and reduce efficiently, and add only small amounts of water when needed. Near the end, check the thickest pieces for doneness, then finish with ginger, green chilli or coriander instead of extending the cooking time.
